How we work

Three ways to work with us,
said plainly.

Everything below is the whole offer. If what you need isn't here, we'll tell you quickly and point you to someone better suited. That costs you nothing, and it's how we'd want to be treated.

For: the problem everyone in your business can describe and nobody has managed to solve, whether that's quotes that take days, enquiries that die overnight, or the process that only works when one particular person is in the building.

What happens: we start with a short fit conversation, where we decide together whether this is a Keyturn problem. If it is, we agree in writing what "working" means and what it costs, as one fixed number. Then we build, with your people or around them, and hand it back working and documented so that anyone can run it.

  • Fixed price, agreed before we start. We'll happily negotiate scope with you; the number stays where we agreed it.
  • Typical engagements run $5,000–$25,000; larger firms with bigger stuck problems, up to $50,000.
  • Deposit to start, balance on the agreed outcome.
  • You own everything: the system, the documentation, the knowledge.

For: the change that's bigger than one fix, where the whole operation needs to move up the Curve. This is delivery leadership in the plainest sense: thirty years of running teams and programs, pointed at your business.

What happens: we build the strategy with your leadership, plan the execution, and then run your team until the work is finished. That team can sit anywhere in the business, in operations, finance, HR, sales, or marketing, because AI adoption reaches far past IT and we arrive ready to run whichever room it lands in. Your people stay, and they're the ones we hand the finished work to.

  • Priced per milestone, fixed at each one. Typical phases run $15,000–$50,000+.
  • Leadership participates, or we don't take the engagement. AI adoption dies without you in the room. We've watched it happen, and we'd rather lose the deal than pretend otherwise.
  • We leave when it runs without us. That's the definition of finished.

By the time we've finished building for you, we know your business the way your best people do. We've learned your systems, your data, and your bottlenecks by fixing them ourselves, and that kind of knowledge keeps its value for years.

An open door keeps that knowledge working for you. You sit at the front of the queue, what we built stays current as AI and your business change, and any question goes straight to people who need nothing explained. You also get what we're learning across every other business we serve, before your competitors do.

Which tier fits you comes out of the working relationship rather than a price list, which is why the Door is only offered after a Fix or a Run. By then we both know how quickly you actually need us and what standing access is worth to your business.

The exit, designed in from day one: if you ever close the Door, you keep everything: the systems, the documentation, the knowledge, all of it. Leaving costs nothing extra and everything keeps running. We'd rather you stay because it's working than because you're stuck.

A fit conversation

We start with a short conversation, at no charge, where we decide together whether this is a Keyturn problem. If it belongs with someone else, we'll say so and point you their way.

A written agreement

We put "working" into plain words and one fixed number, so both of us know exactly what done means before anything starts.

The build

We do the work with your people or around them, keep you close to the decisions that matter, and bring you bad news first if there is any.

The handover

Everything comes back working and documented, so anyone in your business can run it from day one. You own all of it.

The debrief

Every engagement closes with a written debrief, including what didn't work. If the work went well for both of us, this is where the Door can open.

The fit

We choose too.

Every engagement starts with a fit conversation, and it runs both ways. Here is the honest filter we both apply:

We're a fit if…

  • Something real is stuck, and you can name what "better" would look like.
  • Leadership will be in the room for the meetings that matter.
  • You want the outcome more than you want a report about the outcome.
  • You'd rather hear bad news early than good news late.

We're not a fit if…

  • You want a study, a strategy deck, or "recommendations." We don't sell documents.
  • You want to hand the problem over a wall and see it again at the end.
  • You're shopping for the cheapest hourly rate. We don't have one.
  • You need someone to blame more than something fixed.
What we refuse

What we'll always say no to.

A firm shows what it is by what it turns down. Here are our operating rules, published and binding:

No fourth door.

We do three things. If your need doesn't fit, we say so and refer you to someone it does fit.

No hourly billing. Ever.

A meter running rewards slow work. A fixed price rewards finished work.

No discounts.

The price is the price. You'll never wonder whether someone else paid less.

No engagements where leadership won't participate.

AI adoption dies without you in the room. We'd rather lose the deal than pretend.

No "replace your people" projects.

What we build carries the drudgery so your people get their hours back for the work that needs them. If the goal is cutting the team, we're the wrong firm.

Nothing we can't hand over documented.

Everything we build comes with the manual, and you own all of it. No hostages.

No "we can start tomorrow."

Real work has real start dates, and we'll give you an honest one. A firm that's always available tomorrow is telling you something.

No slide decks as deliverables.

A report can be a byproduct of the work. You've paid for the deck-as-deliverable before. It's why this list exists.
